The Knoster Model is not just a chart; it is a Debugging Protocol for human systems. There are 5 variables required for Change: Vision + Skills + Incentives + Resources + Plan = Change.
If you remove one variable, the system breaks in a specific, predictable way. Diagnose your team based on the Symptom:
1. The Symptom: CONFUSION
The Diagnosis: Missing Vision.
The Reality: The team is working hard, but they are running in different directions. They don’t know why they are doing this.
The Fix: Stop managing tasks. Start over-communicating the “North Star.”
2. The Symptom: ANXIETY
The Diagnosis: Missing Skills.
The Reality: The team understands the goal, but they are terrified because they don’t know how to do it. They feel incompetent.
The Fix: Training. You cannot demand output without upgrading the software.
3. The Symptom: RESISTANCE
The Diagnosis: Missing Incentives.
The Reality: “Why should I do this?” The team sees the change as extra work with zero reward.
The Fix: Align the comp plan. If you want X, you must pay for X. (Praise is not payment).
4. The Symptom: FRUSTRATION
The Diagnosis: Missing Resources.
The Reality: The team is motivated and skilled, but their laptops are slow, the budget is cut, and they are understaffed.
The Fix: Give them the ammo, or don’t ask them to fight the war.
5. The Symptom: THE TREADMILL (False Starts)
The Diagnosis: Missing Action Plan.
The Reality: Lots of meetings, lots of “Vision,” but no “Who does What by When.”
The Fix: Project Management. Break the mountain into stones.
The Protocol
Don’t guess. Look at the emotional state of the room.
Are they angry? (Check Resources).
Are they scared? (Check Skills).
Are they stubborn? (Check Incentives).
